Every OTA booking leaves you 80 percent

This page explains where the other 20 percent goes, and three routes to take it back.

The problem

Commission is not a small fee. It is the salary of a staff member you never hired.

Drag the numbers to match your villa. The arithmetic is simple and you can check it against last month's OTA report.

SEO

There are two kinds of SEO, and only one can be promised quickly

Most SEO offers do not separate them. That is why clients feel misled by month three.

Brand SEO

Villa Jelita Ubud

People who already know your name
They saw your villa on Airbnb, then typed its name into Google to check the direct price
60 daysEasy

You are the only one entitled to that name. Google simply needs telling that your site is its official home.

Only people who already know you arrive. This captures demand rather than creating it.

This is what we guarantee in writing on every package: page 1 for your business name within 60 days.

Generic Keywords

private pool villa Ubud

People who do not know you exist yet
They are just starting to look, have no shortlist, and page 1 is already owned by the OTAs
6 to 12 monthsHard

You are up against Booking.com and Airbnb, with millions of pages and decades of domain authority. A single villa does not win that in months.

If you do win, it is fresh demand with no commission paid to anyone. The highest value, and the longest road.

Nobody honest promises this in 60 days. Those who do are usually measuring brand SEO quietly and calling it a win.

The conclusion agencies rarely say out loud

Brand SEO plugs the leak. Generic keywords add water. If you can only fund one, plug the leak first, because the result shows in two months instead of two years.

SEO is building a house. SEM is renting a hotel room.

Both are legitimate. What is wrong is thinking one replaces the other.

Use ads to buy time while SEO grows. Use SEO so that one day you are no longer dependent on ads.

The order

Four routes to more bookings, and the order we recommend

Not all at once. The ones on top plug the leak, the ones below add volume.

  1. 01

    First

    Your own direct booking site

Without it, every click you pay for still ends on an OTA page and still gets cut. This is the foundation, not an accessory.

7 days, booking engine 21 to 30 days

Commission per direct booking drops to 0

  2. 02

    Second

    Brand SEO

A guest who sees you on Airbnb and then types your name into Google must land on your site, not back on the OTA listing.

    60 days

    Captures already-interested guests, for free

  3. 03

    Third

    Organic social content

Posting regularly is not only for followers. It is your creative warehouse: a video that performs organically almost always performs as an ad.

    Ongoing

Social proof plus ad creative tested for free

  4. 04

    Fourth

    Meta Ads and Google Ads

Meta creates demand among people not yet thinking about Bali. Google captures demand that already exists. Both only make sense once the three steps above are in place.

    Day one

Booking volume rises, but you pay per click

The Meta ad test we use: 1 campaign, 1 adset, 8 creatives, 7 days

The simplest structure that still gives an honest answer. Anything more complicated usually splits the budget until nothing learns.

1 Campaign

One objective only. Do not mix traffic and conversions.

1 Adset

One audience, one budget. A split budget makes the algorithm learn twice as slowly.

8 Creatives

4 videos and 4 photos, all inside the same adset so they compete under identical conditions.

Video × 4

A 15 second walk from the gate to the pool, no dramatic music
One morning moment: coffee, pool, birdsong, no voiceover
A real guest talking for 20 seconds, filmed on a phone
Price comparison: the OTA screen, then your own site

Photo × 4

The pool at golden hour, no people in frame
A made bedroom with the door open to the garden
The detail only your villa has: stone bathtub, kitchen, the view
A real guest photo you have permission to use

Why eight, why seven days

Eight is enough to see a pattern

Below five, you cannot tell whether the winner is genuinely better or merely lucky. Above ten, each creative gets too few impressions to judge. Eight applies from roughly IDR 3 million a month upward. At the minimum budget of about IDR 50 thousand a day, run 4 creatives and judge after 14 days, as the recommendation section sets out.

Four videos and four photos, not eight videos

Video wins on reach, photos often win on cost per result for accommodation. Test one format only and you will never learn which suits your villa.

Seven days, hands off

Meta needs roughly a week to exit the learning phase. Changing the budget or switching off an ad on day three restarts that phase from zero, and the first three days of spend are gone with no data to show for it.

Judge only after day seven

Switch off whatever costs more per result than the average, let the winners run, then make four new creatives resembling the winner. That is one cycle. Repeat it weekly.

What makes this test fail

  • Changing the budget mid-test
  • Switching off a creative before day seven
  • Eight creatives that are really the same one, cut differently
  • Sending clicks to an OTA page instead of your own site
Recommendation

Where you are, and where the money should go

Three separate decisions that usually get mixed into one. Unit count decides what you build, budget decides where ad money goes, and organic content runs through all of it.

How many units you run

One villa or one unit

A single unit does not yet produce enough bookings to cover a booking engine's monthly cost. A landing page plus a WhatsApp button already catches the guest who found you on Airbnb and then typed your villa's name into Google.

Build first

A landing page, not a booking engine

Main focus

Brand SEO and Google Business Profile. For a single Bali villa, appearing on the Google map when someone searches your name is usually worth more than any ad.

Not yet

Google Ads on generic keywords. A click on Bali villa terms in high season can run into tens of thousands of rupiah, and one unit has too few nights to absorb it.

A few units, run by you

At this point the commission leaking out each year is usually larger than what the system costs to build. Not an assumption: drag the calculator on this page to your own numbers and reconcile it against last month's OTA report.

Build first

A booking engine

Main focus

Brand SEO plus regular organic content. Neither costs media spend, and organic content doubles as the warehouse for your future ad creative.

Not yet

Paid ads before the site is live. The clicks land on an OTA page and you pay twice.

Ten units or more, or a villa operator

Your volume is enough for automatic pricing and channel sync to pay for themselves in months. Below ten units those two features are more often a burden than a help.

Build first

A booking engine with channel manager and dynamic pricing

Main focus

Meta Ads to create fresh demand, Google Ads to capture demand that already exists.

Not yet

Spreading the budget across five platforms at once. Two done properly always beats five done halfway.

Ad budget per month

The rule that holds at every size and every budget

Do not pay for ads before your direct booking site is live. If the clicks land on an OTA page, you pay twice: once to the ad platform, and again in commission.

Organic content and SEO, the version that is realistic for Bali

This part runs whether or not you advertise. The numbers below are deliberately low so you can hold them for a year rather than a fortnight.

Three posts a week, not daily

Daily sounds good and stops in week three. Three a week is something you can run yourself without a team, and a year of consistency beats a month of intensity.

Vertical video, 15 to 30 seconds

Reels and TikTok are where people find Bali villas now, not single feed photos. Filmed on a phone is enough: what wins is usually an honest morning, not a colour grade.

Film what only your place has

The pool at golden hour, the floating breakfast, rice fields or jungle from the bed, the walk from the gate to the water. People choose a Bali villa for the one detail the villa next door lacks, and it has to be visible in the first three seconds.

Geotag the area, not the island

Canggu, Ubud, Seminyak, Uluwatu, Pererenan. People search by area, not by island, and tagging Bali puts you in competition with the whole island for the same attention.

Google Business Profile filled in and kept current

For a Bali villa, showing up on the Google map often matters more than ranking in the ordinary results. Photos, response time, and review replies all count, and all of it is free.

Generic SEO: go long-tail first

Villa Canggu is owned by the OTAs and takes years. Two bedroom private pool villa near Pererenan beach is far more winnable in 6 to 12 months, and whoever types it is much closer to booking.

Make content before the season, not during it

July guests book in March, Christmas guests book in September. Posts made while the villa is already full help next season rather than this one, which is fine as long as you know which season you are saving for.

Three to six months before it shows

Brand SEO is guaranteed in 60 days because your name genuinely belongs to you. Steady organic reach cannot be promised that fast, and anyone promising it is selling hope.

Why we recommend this order

Four things decide whether an offer is worth buying. A direct booking site moves all four the right way.

The value of an offer

The bigger, the more valuable

The result you wantOdds of getting it
divided by
Time you waitEffort from you

The smaller, the more valuable

So there are only two ways to raise value: grow the two above the line, or shrink the two below it. A direct booking site moves all four the right way at once.

The result you want

Not more visitors. More rupiah left after commission, from the same number of bookings.

Odds of getting it

Brand SEO is guaranteed in writing within 60 days, and commission not paid is not a projection. It is a difference you can reconcile against your OTA report.

Time you wait

A landing page or business website is live in 7 working days. A booking engine takes 21 to 30 days, with a preview you can look at on day 7. The first direct booking usually lands in month one rather than in the second quarter.

Effort from you

You send photos and room details. Copywriting, SEO, ad setup, and calendar integration sit on our side.

The questions that come up most

Want me to run the numbers for your villa?

Send your villa name, unit count, and average nightly rate. I will reply with the commission going out this year and what realistically comes back.
